Satya Nadella said on CNN's "Fareed Zakaria GPS" that companies relying wholly on proprietary AI labs for their AI needs ultimately won't survive. He warned businesses to be wary of everything they hand over to AI model providers, from their data to their prompts, and called for a setup where all metadata is retained by the company so they can train their own weights or open model. "Any firm that doesn't have this control, I will claim will not remain a firm because you've essentially outsourced your thinking," he said.
Nadella specifically wants companies to stop relying on AI labs' built-in coding tools known as harnesses, such as Anthropic's Claude Code and OpenAI's ChatGPT Codex. He recommends companies use AI gateways to separate their prompts from the model itself, allowing them to use multiple models for different tasks while maintaining control if any single provider goes away.
Notably, Microsoft is an investor in both Anthropic and OpenAI, and its cloud business also sells the alternative infrastructure Nadella is recommending. While this appears self-serving, enterprises are increasingly realizing they need multiple model options, particularly cheaper ones, and are turning to open-weight models they can fine-tune and run on their own hardware. Nadella also anticipates that once a company has "outsourced its thinking" to a model, there's little to stop the AI lab from eventually offering a competing service of its own.
